FANDOM
Building an artist project from zero
In under eight months I took a new artist project from its first release to 15.4M Luminate-verified streams, a 658M-view attention footprint, 493 playlist placements, 350 chart entries with 21 at number one, and an owned audience that keeps growing after the spend stops. FANDOM's measured digital layer was $287.6K of ad media and $87K of paid influencer, inside a $452.9K paid program that also covered the Musicow app and two other artist pushes.
Context
FANDOM is a Roc Nation and Musicow project that pairs global artists on single releases. When the first single dropped in January 2026 there was no audience, no follower base, no press history and no performance data. I owned the full growth stack: campaign strategy and rollout planning, paid media, paid influencer, owned social and YouTube, PR, DSP partnerships, direct-to-fan, physical product and the reporting that tied it all together.
The work sat inside a $2.03M marketing plan covering six singles and an EP. Three singles are live: Two Car Garage (Jan 29), Something Special (May 22) and Distant Lover (Jul 10). The three carry $751K of that plan across all categories, of which $712.6K has been spent; the ad-spend lines alone were budgeted at $475.2K and have delivered $442.7K.

What I did
Ran 133 FANDOM campaign lines (145 campaigns counting each Spotify Marquee flight individually) across Google (YouTube video, Demand Gen, Search), TikTok, Meta, Snapchat, Reddit and Spotify Marquee. Across the full program, including Musicow and the other artist pushes, that was 235 campaigns with 226 delivering.
Gave every channel one job and graded it on the metric that matched. Google and YouTube on cost per view and view rate. TikTok on CPM and hook rate. Meta on cost per result. Spotify Marquee on cost per converted listener. Never one blended number across all of them.
Seeded creators through four agencies (Chaotic Good, Creed Media, Flighthouse, Stellar Music): $87K, 544 posts, every flight delivered at or above target.
Built the owned layer in parallel: 77 FANDOM posts across Instagram, TikTok and YouTube (67.1M views), a Laylo direct-to-fan list of 6,371 and a web hub.
Ran PR as a funnel, not a mailing list: 174 pitches, 52 published placements, a 29.9% pitch-to-placement rate.
Built the measurement system myself: three attention tiers with the overlap stated, a register of every metric that two systems define differently, marginal efficiency by period rather than cumulative averages, and cost per stream under four lenses so nobody could quote the flattering one alone.
Paid media
Delivery by channel, FANDOM campaigns only. Google counts a watched video as an interaction, so its rate is a view-driven interaction rate rather than a click-through rate; across the account Google recorded 22.7M interactions against 187,731 actual link clicks, and the link clicks are not split by single in the export. Every other channel's CTR and CPC are on real link clicks.

How to read the spread. Two Car Garage caught a platform-level sound trend: 153,681 creators used the audio and the earned curve was running before most of the measured spend landed, so its 7,216 earned views per dollar is not a media-buying result and I never use it to set expectations. Something Special is the real benchmark for what paid-to-earned conversion looks like when the machine drives it: 231 earned views per dollar, the most Luminate streams, and the widest radio and Shazam footprint. Distant Lover is the newest release and still mid-curve; its consumption is 82% YouTube Content ID, so its cost per stream compares a video record with two playlist records and reads worse than it is. Its live editorial position (57 live placements, 9.74M live reach) is the number to watch.

Every social and search channel beat its benchmark. YouTube CPV $0.0041 against $0.02 to $0.03 and a 20.5% view rate against a 15% bar. TikTok CPC $0.049 against a $0.50 median and 3.7% CTR against 1%. Meta CPC $0.057 against $0.70 and 4.0% CTR against 0.9%. Snapchat CPM $2.45 against $8.39. Reddit CPM $1.82 against $2 to $6. Influencer $0.0042 per view against $0.02 to $0.04 and 12.0% engagement against 2 to 6%.
The cost ladder from one paid impression ($0.0015) runs to a paid video view ($0.0041), a click or interaction ($0.0090), a platform result ($0.16), a Spotify converted listener ($0.91) and an app install ($2.99). Cost per 1,000 Luminate streams runs from $9.35 on the tightest lens (only the $143.8K of DSP-intent spend) to $23.80 on the widest (all paid media), and none of those lenses is causal because streams also arrive from editorial, creators, press and ordinary discovery.

What I learned
Spend around asset drops, not evenly.
Efficiency jumps when a new video lands and decays between them. That is the clearest pacing finding in the program.
Followers are owned, listeners are rented.
In the 18 days after the flights wound down, every follower count rose (TikTok +7.7%, Spotify +4.0%, YouTube +0.8%) while Spotify monthly listeners fell 18.1%. That split, close to 29,000 durable followers against 389,000 active listeners, is now measurable and it changes how I describe the asset.
Capture is the leak.
1.04% of the people reached became owned audience, and only 6,371 are directly contactable. The loop runs strong from paid through earned distribution and breaks at capture. A capture unit on the highest-traffic surfaces is the cheapest fix available.
Streams alone never repay media.
At a $4 blended royalty per 1,000 streams, streaming recoups 16% to 40% of the media depending on the lens. I built the reporting to measure five returns (reach, efficiency, conversion, revenue, owned audience) so the program is judged on everything it produced.
The audience is in APAC.
Korea is 28.4% of TikTok viewers and the Philippines 11.8%, against 11.1% for the US. That is the geo plan for the next release.
Amazon Music is the unpitched win.
